Anstandig's contention is that the industry is marketing the easiest 20% of the work as the entire job. "Agents are the easy part. Orchestration and data are the hard parts," he writes. The difficult work is the infrastructure that does not photograph well: data plumbing, identity resolution, event taxonomy, buying-signal ingestion, permissioning, auditability, and feedback loops that actually close "the unsexy infrastructure that decides whether an agent is operating on truth or on guesswork." Without it, the questions that determine enterprise viability have no answers: what arbitrates when two agents disagree about whether a lead is qualified, how a company knows an agent used true context rather than hallucinated context, where a correction lives so the next pass is better, and which pipeline numbers leadership can actually trust on a Monday morning.
He also highlights the reputational exposure that few pilots price in, questioning whether companies are prepared to outsource their reputation to vibe-coded agents without human-in-the-loop checkpoints. Anstandig expects the next 12 to 18 months to "separate the AI demos from the AI systems pretty cleanly" as prompt design commoditizes and durable advantage shifts to the data substrate underneath. For anyone evaluating an AI investment, he recommends three questions: show me the data layer, show me the orchestration, and show me what happens when an agent is wrong. "If those answers are clean, the agents will sing," he writes. "If those answers are vague, the agents will demo well and ship nothing."
